Sales engineer interview scorecard
Most SE interviews score charisma. This scorecard scores the five things that actually predict whether a candidate wins technical decisions — weighted, with anchored definitions so two interviewers reach the same number.
Updated August 2026
How to score
Score each competency 1 to 4 — 1 is no evidence, 2 is partial, 3 is solid evidence, 4 is clearly above the level you are hiring for. Never use a 5-point scale: the middle point absorbs every uncertain judgement. Interviewers score independently before discussing, and each score needs one sentence of evidence. A 2 on discovery or demo should be enough to stop the process even where the total looks acceptable.
The five competencies
| Competency | Weight | What a 4 looks like | What a 1 looks like |
|---|---|---|---|
| Discovery | 25% | Asks about business outcome, current process and success criteria before touching the product; separates a real requirement from a preference. | Jumps to features; asks no questions about how success will be measured. |
| Demo and storytelling | 25% | Runs a demo built around the discovery answers, narrates in the buyer's language, handles an interruption without losing the thread. | Feature tour in fixed order; loses the room when redirected. |
| Technical depth | 20% | Explains architecture, integration and data flow at the right altitude for the audience; says 'I don't know, here's how I'd find out' when true. | Bluffs, or dives into detail the buyer never asked for. |
| Commercial instinct | 15% | Knows where the deal is in the cycle, what would unblock it, and what a POC must prove to justify its cost. | Treats the deal as someone else's problem. |
| Objection and risk handling | 15% | Acknowledges a genuine gap, reframes on value, proposes a concrete next step and a mitigation. | Denies the gap or over-promises a roadmap item. |
The demo exercise brief
Give the brief 48 hours ahead; assess the process, not the polish.
| Stage | What to give the candidate | What you are testing |
|---|---|---|
| Written scenario | A realistic buyer, their business problem, two stakeholders and one landmine | Whether they prepare for the buyer or for the product |
| Discovery call (15 min) | An interviewer playing the technical stakeholder | Question quality and listening |
| Demo (20 min) | Your product sandbox, or their own tool if you prefer | Narrative built from what they heard |
| Curveball | One unsupported requirement, raised mid-demo | Honesty and recovery under pressure |
| Debrief (10 min) | Ask what they'd do next and why | Commercial instinct |
Questions that separate the levels
Level shows up in the scope of the answer, not in the vocabulary. Ask: "Tell me about a deal you lost on technical grounds and what you'd do differently" — mid-level candidates describe a feature gap, senior candidates describe how they'd have changed the evaluation criteria earlier. Ask: "How do you decide a POC isn't worth running?" — that answer alone usually tells you whether you are looking at a $155,000 hire or a $185,000 one.
Before you make the offer
Confirm the candidate's current base, OTE and actual attainment — median attainment across the plans we see is 61.4%, so an offer matched to someone's headline OTE can quietly be a pay rise or a pay cut. Get that straight before the number goes out.
Based on our placement data
Why a scorecard pays for itself
A bad SE hire costs the fully loaded package — median base $145,000, median OTE $205,000 — plus the deals that stall while you rerun the search. Structured scoring also shortens the process, and speed matters: at a competitive advertised band, offers still get countered, and the slowest process usually loses.

Methodology
Figures are medians drawn from placement records, offer letters and employer briefs across the last 12 months, expressed as 25th–75th percentile ranges. Base is fixed cash; OTE is base plus variable at 100% attainment, excluding equity. Read the full methodology.
